Shiitake on hardwood logs

Shiitake is the best mushroom to start with on logs. It's forgiving, proven over a thousand years of cultivation, and a single log will feed you for years with almost no ongoing work. This guide takes you from a standing tree to your first harvest.

The one thing to understand first: this is slow. You inoculate a log now and harvest 6 to 18 months later. That wait isn't wasted — it's the mycelium quietly colonizing the wood. Plant logs the way you'd plant fruit trees: for the harvests to come.

1 · Source your logs

STEP 01 — Everything depends on good wood. The log is the mushroom's entire food supply for its whole life, so start with the right tree, freshly cut.

Which trees

Use dense hardwoods. Oak is the gold standard. Also excellent: sugar maple, beech, ironwood, sweet gum, and birch (birch has thin bark, so handle it gently). Avoid poplar, locust, walnut, fruit woods, and all conifers — shiitake won't thrive on them.

Two hard rules on timing. Cut from a living, healthy tree — deadfall from the forest floor is already colonized by other fungi and won't work. And let the fresh log rest 2–4 weeks before inoculating: a tree's natural defenses need time to fade after cutting, but wait too long and competitors move in. The window is real.

The "locally harvested" spirit: cut sustainably. Thinnings, storm-downed-but-still-fresh limbs, trees already being removed, or a managed woodlot coppice are all ideal. You want fresh wood without felling healthy mature trees just for mushrooms. Winter and early spring, before leaf-out, are the traditional cutting seasons — sugar content is high and bark holds tight.

2 · Gather materials

3 · Inoculate

STEP 02 — This is the one afternoon of real work. A crew of three moves fastest: one drills, one plugs, one waxes. Solo is fine too — just work in batches.

  1. Drill the holes. Start about 1 inch from one end. Space holes 6 inches apart down each row, and space rows 3–4 inches apart around the log, offsetting each row so the holes form a staggered diamond pattern. Tighter spacing means faster colonization.
  2. Insert spawn. Tap each plug in with the mallet until it sits flush with the bark. For sawdust spawn, pack holes full with the inoculation tool. Good wood-to-spawn contact is what matters.
  3. Seal every hole with wax. Brush melted wax over each plug to lock in moisture and block competing fungi. Optionally wax the cut ends too — they lose moisture fastest.
  4. Label the log. Scratch or tag the inoculation date and species. In a year you'll be glad you did.
Diamond pattern, quickly: holes 6" apart along a row → next row 3–4" over, shifted so its holes sit between the previous row's → repeat around the whole log. The offset is what makes the diamonds and gives even coverage.

4 · Colonize — the long wait

STEP 03 — Stack the logs somewhere shaded, humid, and sheltered from wind, off the ground. This is the "lay yard." Then mostly leave them alone for 6–15 months while the mycelium runs through the wood.

How to know it's working

Good signs: white mycelium appearing at the cut ends, bark becoming slightly spongy and elastic, and the log no longer giving a clear "ring" when struck — it thuds instead.

5 · Force the first fruiting

STEP 04 — Once the log is fully colonized (typically about a year in), you can trigger mushrooms on demand. Shiitake fruits in response to a sudden shift in temperature and moisture — you're imitating a cold rainstorm.

  1. Cold-soak the log in cold water for about 24 hours (never more than 48). Submerge it fully — a trash can, tub, or pond works.
  2. Set it back in the shade. Within a few days you'll see tiny "pins" — baby mushrooms — pushing through the bark.
  3. Harvest a few days later, while the caps are still slightly curled under at the edges. Twist and pull, or cut at the base.
  4. Rest the log 8–10 weeks, then soak again to force another flush. Most logs give you 2–3 forced flushes per year.
How long will a log produce? A good rule of thumb: about one year of production per inch of log diameter. A 5-inch oak log can fruit for roughly 5 years before its stored carbon is spent. Stagger new logs each season and you'll build a rotation that never stops producing.

What abundance actually looks like

Inoculate a handful of logs each spring. In a couple of years you'll have a rack in perpetual rotation — soak a log, harvest, rest, repeat — turning wood that was already on your land into fresh food, indefinitely, for the cost of an afternoon and a bag of spawn. That's the whole idea. Now share what your logs did in your climate, so the next grower starts ahead of where you did.
